A collet is the clamp between the spindle and the cutter, and the standard your spindle uses decides everything. ER11 is the common fitment across desktop CNC; larger spindles use ER16 or ER20. The standard is not a preference - it is determined by the nut and taper already in your machine.
Within a standard, you choose by the shank diameter you want to hold. Collets are sized in small increments and each one has a genuine clamping range of only a few tenths of a millimetre, so a 6mm collet is not a substitute for a 6.35mm one. Buying a set rather than singles is usually the right call precisely because of that narrowness.
Reducer sleeves and adapters are the shortcut worth avoiding on anything that matters. Every extra interface adds runout and another surface to slip against, which is precisely what the collet exists to eliminate. Buying the correct collet for each shank size you actually run costs less than the parts one slipping cutter will ruin.
Match the collet standard to the spindle first, then the bore to the shank. An ER11 collet set is the standard purchase for the desktop machines we track, and it is what allows a single spindle to run both 1/8-inch and 1/4-inch tooling - the collet changes, the spindle does not.
Runout is the specification that separates a good collet from a cheap one, and almost nobody publishes it at this price point. What you can control is cleanliness: grit trapped between collet and shank causes far more runout than the collet's own tolerance, and it takes seconds to wipe.
Imperial and metric shanks are genuinely different sizes, and the gap is wide enough to matter. A 6mm collet will not correctly hold a 1/4-inch (6.35mm) shank even though the numbers look close - it grips on a fraction of the surface, and that is the usual reason a cutter climbs out of the holder mid-pass. Check which standard your cutters are sold in before ordering collets to match.
The nut is part of the system. An ER11 collet needs an ER11 nut, and the two are sold separately often enough to catch people out - check what your spindle already has before ordering a collet on its own.

Treat collets as consumables, not fittings. This is the single most useful thing to know about them. A collet loses grip long before it looks worn, and the failure mode is a bit creeping downward under load mid-cut - which produces a part that gets progressively deeper and looks exactly like a Z-axis or lost-step problem. People chase controller settings for weeks over a five-dollar part.
Keep a spare of the size you use most. Replace any collet you have crashed hard, because the impact can spring it out of round permanently.
